Installing teflon valve stem seals

I've just tried to install the first of my Teflon seals on my Dart Pro-1 heads... the seal fits fine over the guide (needs tapping on with a sleeve and hammer as to be expected), but I just wrecked the seal when I tried to install the valve... the valve stem didn't want to pass through the small hole in the top of the stem seal and, when I tapped it with a hammer to 'encourage' it through, it ripped-off the top of the valve stem seal!!!! ***!

What am I missing / doing wrong here? I've never known a valve stem seal to be such a tight fit on a valve stem before.

Install valves in head. Heat the seals in a pan of Hot water. Then carefully install while hot. NO HAMMERS!!!

Most of the GM brand Positive type seal kits come with a thin clear sleeve that slips over the Valve stem to protect the seal when installing. They all should but.
